Without cutting it? I heard a lot of discussions about shrinking a jacket so I wonder if it's possible to make it shorter...

Leather is an organic natural material and it will stretch and crease to fit you, with normal wear but will usually only shrink with mistreatment. My advice - take it or leave it is -

If you want the jacket to fit and last then take it to a good tailor or dressmaker and get it altered don't abuse it to shrink it as it won't just get shorter it will get smaller and stiffer, change colour, crack etc etc.
Or sell it and use the cash to get one that fits.

Buy one that fits. Nothing else really works. Altering a jacket changes proportions can be costly and look strange. I have washed many jackets none have shrunk enough to notice.
