Hope this help, but if you are using cotton/rayo mix spray with water the ribbon and pass the iron, you will se it will get more flexible.

Your problem as I can see is that you are using a common grosgrain ribbon made of polyester or acetate, this kind of material is not as flexible as the cotton ribbons or cotton/rayon mix, the conic shape of the crown needs sort kind of ribbon that allows to pull enough the upper...

To erase the holes I used a very soft sand paper all arround the brim edge, in both sides, following the way the fur was finished, counter clockwise on the top and clockwise on the bottom, you have to do it trying to avoid decolorations on the felt.

From Homburg to Fedora
I had the same need once I bought an Homburg that has demaged the brim ribbon, so I decide to unstitch it and to iron the brim and to block the crown by hand using steam.
The hat was a Stetson St. Regis from the early 50's, and this is the ressult.
Few Thread a go I post how to replace the ribbon on a hat, but the photo links where missing so I decide to post it again. Hope this can be useful for some of the members.
